How to stop being the bottleneck in your startup

A founder becomes the bottleneck when every decision and every answer waits for them. A practical way to hand things off without losing control.

Early on, being involved in everything is a strength. You know the customers, the product and the numbers. As the team grows, the same habit turns into a queue: everything waits for you, and you are the slowest part of your own company.

Signs you are the bottleneck

  • Work stops when you are travelling or sick.
  • People ask for permission on things they could decide themselves.
  • You answer the same questions in chat every week.
  • You feel busy all day and still behind.

Separate decisions from information

Two different things wait for you. Decisions are choices only you should make, such as hiring, pricing and strategy. Information is what has already been decided and just needs to reach people. Most of the queue is information. That part can be moved off you without giving up control.

Step 1: list what is waiting on you

For one week, note every time someone is waiting for you. Mark each as a decision or as information. You will probably find that more than half is information.

Step 2: write the standing answers

For each piece of information, write a short answer with a date. Anything you have already decided becomes a standing answer, so nobody needs to wait for you to repeat it.

Step 3: give clear limits for small decisions

Tell your team what they can decide alone: for example, a discount up to a number you name, or a deadline change of a day. A clear limit lets people move without asking, and you still know the boundaries.

Step 4: review once a week, not once a minute

Replace constant interruptions with one weekly review of what was decided and what was unclear. Questions that came up become new standing answers.

Where an AI clone fits

An AI clone of the founder can carry the information part. Your team asks it, it answers from facts you approved, and it says it does not know when it does not, so the question lands in your weekly review instead of in a wrong answer. It is in private beta at AskMyStartup, and the waitlist is open.
